The point about systems becoming prisons instead of enablers is undersold in most startup advice. I worked with a founder who spent 9 months customizing Salesforce before realizing they'd built a monument to process, not a tool for growth. The 'big-company reflex' of adding layers persists even when there's no org chart to justify it. Wha really seperates lean teams is knowing when to automate ruthlessly and when to just keep things scrappy.
